Starting point
A performance marketing agency in the DACH region had no sales problem. Two or three new SEO clients came in every month. The trouble began after the signature: the only SEO specialist was out for an extended stretch, and the account managers could run clients but couldn’t deliver SEO. Fifteen live projects, and no one to carry them technically.
Diagnosis
The staffing gap was only the trigger. Underneath it sat a structural problem: the service had never been standardized. Every client got a different package, effort couldn’t be planned, and all the expertise hung on one person. An agency that sells more each month than it can systematically deliver loses those clients again. Just later, and more expensively.
The levers
Three moves, in this order.
First, the service itself. I worked with the agency to define what this client type had actually bought, and standardized the service around it. One package with clear components and predictable effort.
Then the repeat work. Audits, reporting, and the other recurring steps run automatically, from project kickoff to the monthly report.
Last, operations. A ticket system makes every work step traceable. Communication with the end clients stays with the account managers, guided by a fixed framework that handles the technical translation for them. I took over the operational SEO work on all 15 projects in full. White label, under the agency’s brand.
Result
I close 99% of tickets within the SLA. The clients’ visibility is growing again, at a pace that varies with each starting point. And the number that matters to agencies: after my costs, the gross margin sits at 50%.
For the end clients, nothing visible changed. Same contacts, same brand. That’s the whole point of a white-label model: the knowledge, the client relationship, and the results stay with the agency.
